The incentive problem
Consultancies are optimized to produce documents. Documents are reviewable, defensible, billable. Production AI is optimized to produce working software. Working software has an embarrassing habit of either working or not, visibly.

I'm not being cynical — this is just honest market dynamics. Selling documents is an easier business than shipping software. The gap is predictable, and it's the main reason the current wave of "AI transformation" has mostly transformed consultants' billables.
What we propose instead
Skip the strategy deck. Pick one AI use case you already know you need, and ship it.
Your first AI project should be:
- Solving a pain you've already named. Not a speculative opportunity. An actual queue, form, inbox, or workflow your team already complains about.
- Narrow enough to ship in 4–8 weeks. If it can't ship in that window, it's probably 3 projects disguised as 1.
- Producing a measurable outcome. Hours saved. Response time improved. Conversion lifted. Something a spreadsheet can register.
That's your AI strategy. Everything else is decoration.
The counter-argument
"But we need to understand the landscape before we invest." I get it. Except the landscape is changing monthly, and your discovery report will be out of date before it's printed. The fastest way to understand the landscape is to ship something in it.
The team that's built one working AI tool will understand more about AI in your business than the team that's read three strategy decks.
